What CMOs Should Look for in a GEO Agency in 2026

You’ve been told your brand needs to “do better in AI.” Your board is asking about it. Your competitors are talking about it. And now vendors are lining up to pitch you on something called GEO (Generative Engine Optimization). Complete with proprietary scores, invented frameworks, and enough acronyms to fill a whiteboard.

The problem? Most of them can’t tell you what they’re actually measuring.

This post gives you a framework for evaluating GEO pitches. What’s real, what’s not, and what a legitimate agency should be able to deliver. By the end, you’ll know exactly what questions to ask before you sign anything.

What’s Real in GEO?

If you’re a bit wary of GEO, that skepticism is probably well-placed. 

Most of what’s being sold as GEO right now is repackaged SEO at best, or baseless claims at worst — invented scoring systems and jargon layered on thick enough that nobody asks what any of it means. 

The underlying discipline, though, is real. There are emerging data and strategies that meaningfully differentiate from SEO. These can lead to real results in improved AI visibility, and the revenue that follows.

When someone asks ChatGPT, Perplexity, or Google’s AI Mode a question relevant to your industry, those systems do one of two things. They pull from a model’s training data or, in some cases, use a retrieval-augmented generation (RAG) process to crawl the web in real time, where the AI fetches relevant content to inform its answer. Your brand either shows up in those answers or it doesn’t.

Getting your brand to show up requires some honest groundwork. AI needs to clearly understand who you are, your content needs to be structured well enough to pull and cite, your brand needs to look credible based on what the broader web says about you, and you need to exist in the digital spaces AI actually draws from.

GEO, AEO — What’s the Difference?

You may have seen both terms, but they’re not interchangeable. 

GEO and AEO (Answer Engine Optimization) are largely aimed at the same problem: AI is changing how people find answers, and brands need a strategy for showing up in them. It’s how each tactic approaches this problem that varies. 

AEO is about owning the short answer. The featured snippet. The voice search result. The one-sentence response at the top of an AI Overview. All useful, but optimize for a specific and limited format.

GEO is about being the source. When someone asks ChatGPT, Perplexity, or Claude a substantive question about your category, GEO determines whether your brand is what the AI synthesizes its answer from. Different goal, richer output.

Both tactics have their place, and the right GEO agency will know which levers to pull and when.

Three Signs You’re Being Sold BSEO

We coined a term internally: BSEO. You can figure out what the B stands for.

All jokes aside, the discipline of GEO really is sound. It’s the vendors you should be wary of. Here are three warning signs you’re being fed BSEO:

1. AI Visibility Scores with no benchmark transparency

Every platform seems to have one in 2026. The pitch is compelling: a single number that tells you how visible your brand is across AI surfaces.

Here’s what most CMOs don’t know: we evaluated three of the leading AI visibility platforms, and the benchmark prompts used to generate these scores are largely nonsense. One platform flagged a massive “opportunity area” for a banking client based on the prompt: “best banking buying guide.”

That’s not a query your customers are running. That score is not connected to your business.

A real AI visibility score is built on a custom prompt set that reflects how your customers search. Not generic benchmarks that inflate the opportunity and obscure the methodology. If a vendor can’t show you their prompts, their score means nothing.

2. Deliverables described in invented vocabulary

If a vendor’s proposal is full of terms that don’t exist outside their own sales deck, that’s a problem. GEO has a real technical vocabulary: LLM referral traffic, entity optimization, RAG, schema markup, AI Overviews, share of voice. These terms have definitions.

“AI Presence Architecture” and “Generative Readiness Index” do not.

Ask any vendor to explain their deliverables in plain English. The good ones won’t bat an eye. You’ll see the others start to squirm.

3. Measurement plans not tied to actual revenue

Picture this: You sign a contract, you get a dashboard, and the dashboard shows a number going up. Sounds good, right? Until you start asking why it matters, and nobody knows — including the agency that sold it to you.

Real GEO measurement ties visibility to business outcomes. That means tracking:

  • Key Event Rate from LLM Referral Sessions
    Are the people arriving from ChatGPT or Perplexity actually converting?
  • Branded Search Volume
    68% of users search a brand after seeing it mentioned in an AI answer, so branded search growth is a direct downstream signal of AI visibility.
  • Share of Voice Within a Custom Prompt Set
    How often does your brand appear when AI systems are asked the questions your customers actually ask?

If your agency’s measurement plan doesn’t include at least two of these, you’re paying for a report, not results.

Real GEO agencies start with a diagnosis. They should be able to tell you what’s broken, and every deliverable should answer a specific question about your brand’s AI presence. If it doesn’t, it’s filler.

Questions to Ask Before You Hire a GEO Agency

Use these in vendor calls, in RFPs, and as a filter for any agency that reaches out.

1. Can you show me the benchmark prompts behind your AI Visibility Score?
The right answer is yes, along with a clear explanation of why those prompts reflect your customers’ actual queries. Any hesitation is a red flag.

2. What does success look like at 90 days?
If the answer involves a proprietary score or platform-specific metric that doesn’t connect to revenue, leads, or branded search, push harder. Success should be legible to someone outside marketing.

3. What’s your process for building a custom prompt set for my brand?
A real GEO agency doesn’t use off-the-shelf benchmarks. They build prompts from your keyword data, customer research, and competitive landscape. If they don’t have a process for this, their measurement is built on someone else’s assumptions.

4. How do you distinguish between correlation and causation in your reporting?
LLM referral traffic growing 40% sounds great. Was it your work? What changed? A rigorous agency tracks inputs and outputs together (like content published, schema implemented, entity changes made) so you can see the cause, not just the number.

5. Can you show me a client example where GEO drove a measurable business outcome?
Not a case study slide. An actual example with numbers, a timeline, and a clear explanation of what they did. If they can’t produce one, you’re potentially their first proof of concept.

6. How do you approach third-party credibility? What does that work actually look like?
AI doesn’t just pull from your site. A vendor whose proposal is entirely focused on on-site content is missing half the picture. They should have a clear answer for how they build your brand’s presence in the external sources AI actually references.7. What does your measurement stack look like, and how does it integrate with what we already use?
You don’t want a new dashboard for the sake of a new dashboard. A good agency works with your existing analytics setup (GA4, your CRM, whatever attribution model you’re running) and builds GEO measurement into it.
